Giving work to AI isn’t the same as giving work to a human.

Graham’s original advice was built for fast-growing companies where responsibilities can be fully transferred to other humans—freeing your mind and time for the next challenge. In the AI era, “delegation” often keeps accountability and review burden on you, so it doesn’t create the same psychological or capacity relief.

Grief is a rational response to how work is changing.

The shift from “rowing” (hands-on craft) to “steering” (supervision, orchestration, review) creates real loss for people who loved the old work—especially engineers. The conversation argues for explicitly naming that loss and making room for it, rather than pretending the transition is purely exciting.

The fear narrative is partly manufactured—and it’s harming performance and morale.

A major blocker to healthy adaptation is a pervasive story: ‘train the AI and it replaces you.’ Graham argues this is demotivating and often unsupported by evidence, and that “AI-branded layoffs” can be opportunistic re-labeling of other business issues, worsening anxiety and cynicism.
